They have a follow-up problem.

A plumber I know sends out roughly 40 estimates a month. Solid business, good reputation, priced fair.

When I asked him what his close rate was, he said “about half.” So I asked the obvious follow-up: What happens to the other 20?

He thought about it. “I guess they went with someone else.”

They didn’t. I’ve seen this pattern too many times. Most of those estimates didn’t lose to a competitor — they lost to silence. The customer got busy, the quote slipped down their inbox, and nobody followed up. The job didn’t go to the cheaper guy. It went to nobody, or to whoever called them back first.

The Math Nobody Wants to Do

Say your average job is $1,200 and you send 40 estimates a month. If 20 go unbooked and just one in four of those was winnable with a simple follow-up, that’s 5 jobs.

5 jobs × $1,200 = $6,000/month.

$72,000/year. Not lost to a cheaper competitor. Lost to silence.

And here’s the part that stings: you already did the hard work. You took the call, drove out, measured, priced it, wrote it up. The only thing missing was the nudge.

What Top Performers Do Differently

The best operators treat a sent estimate as the beginning of the sale, not the end. Their follow-up looks like this:

Day 1: “Just sent your estimate — did it come through okay?”

Day 3: “Any questions on the quote? Happy to walk you through it.”

Day 7: “Still want to get this on the schedule? Spots are filling for next week.”

That’s it. Three touches. No pressure, no discounting. Just refusing to let a warm quote go cold.

Your competitors send the quote and disappear. You show up twice more. That’s the entire edge.

Your Move This Week

Pull your last 20 unbooked estimates. Send each one a single message this week:

“Hey [name] — following up on the estimate we sent for [job]. Still happy to get you on the schedule if it works. Want me to hold a spot?”

Don’t overthink the wording. The point is that you reached out and your competitor didn’t.

The estimates are already written. The work is already quoted. The only thing standing between you and $6,000/month is a text message.

If even two of them book, this email just paid for itself many times over.

Talk next Sunday,
Brian

P.S. — Chasing estimates by hand is one of 4 revenue leaks silently draining home service businesses every month. The Complete Revenue Recovery Kit gives you the ready-to-send follow-up templates for all four — plug them in under 10 minutes.

Grab it here →

The Missing Review Leak

Your review count directly shapes how many new customers call you. No postcard. No “hey, it’s been a while” text.

Just sitting there. In his records. Invisible money.

The Math That Changes Everything

Here’s what those 387 customers actually represent:

The Conservative Scenario:

387 past customers × 15% response rate = 58 people

58 responses × 40% conversion = 23 jobs

23 jobs × $425 average ticket = $9,775 in recovered revenue

The Realistic Scenario (when you actually do this right):

20–25% response rate on a good reactivation offer

50% conversion if you make it easy to say yes

That’s 38–48 jobs

Which is $16,000–$20,000 in a single campaign

And here’s the part most owners miss: These aren’t cold leads. They already know you. They already paid you once. The trust is built. They just forgot you exist.

Why Past Customers Go Dormant

It’s not complicated. You’re busy. They’re busy. Life happens.

Their water heater breaks → they call you → you fix it → everyone moves on.

Two years later, their furnace starts making noise. They need someone. But you haven’t said a word to them since that water heater job.

So they Google “furnace repair near me” and book the first person who answers.

Not because that person is better. Because that person was present.

What Top Performers Do Differently

The service businesses that don’t bleed customers like this have one thing in common: they built a system to stay in touch.

Here’s what that looks like:

1. The Quarterly Check-In

A simple postcard, email, or text every 90 days. Not selling. Just reminding. “Hey, we’re still here. Call us if you need anything.”

2. The Seasonal Offer

“It’s furnace season — past customers get $50 off a tune-up this month.” Timely. Relevant. Easy yes.

3. The Anniversary Reactivation

“It’s been a year since we worked together. Most [water heaters/HVAC systems/roofs] need a check-up around now. Want us to swing by?”

They’re not doing anything fancy. They’re just not going silent for 12+ months.

Your Move This Week

I want you to pull your customer list right now. Filter it by “last contact date.”

How many people haven’t heard from you in over a year?

Because every single one of them represents $40–$60 in potential revenue if you just reach out.

If you’ve got 300+ dormant customers sitting there, that’s a potential $12,000–$18,000 cash infusion waiting to happen.

And you’ve already paid to acquire them.

Here’s the simplest version to start:

Send one email or text this week.

Subject: “Hey [Name], it’s been a while — how’s everything holding up?”

Offer: “$50 off your next service — our way of saying thanks for being a past customer.”

Deadline: 14 days.

That’s it. Not because they’re ignoring them — because they’re on a roof, under a sink, or driving to the next job.

Every one of those missed calls is a potential customer. And when you don’t answer? They don’t leave a voicemail. They call the next guy on Google.

Let’s run the numbers:

You miss 8 calls per week (conservative for most service businesses)

Your average job is worth $350

Even if only 40% of those calls would’ve converted...

That’s $4,480 per month walking straight to your competitor.

Not because they’re better. Because they answered.

What the Top 10% Do Differently

The service businesses that don’t have this problem aren’t working harder. They’ve set up one (or more) of these:

1. An AI answering system — A voice agent that picks up every call 24/7, books the appointment, and texts the customer a confirmation. No hold music. No voicemail. No lost lead.

2. Instant text-back — When a call is missed, an automatic text goes out within 5 seconds: “Hey, sorry I missed your call. How can I help?” This alone recovers 30–40% of missed calls.

3. A call tracking dashboard — They actually measure how many calls come in vs. how many get answered. You can’t fix what you don’t track.

The common thread? They built a system so the phone is never the bottleneck.

Your Move This Week

Before you do anything else, I want you to find out what missed calls are actually costing your business. Not a guess — a real number.

I built a free tool that does the math for you in 30 seconds.

Calculate Your Missed Call Cost (Free)

Most owners who run this are genuinely shocked by the number. It’s the kind of thing that changes how you think about your business overnight.

The Bigger Picture

Missed calls are just one of three revenue leaks I see in almost every service business I analyze. The other two:

Dormant customers — people who paid you once and never heard from you again

Invisible online presence — no website, no Google profile, or a digital front door that’s basically locked

Together, these three leaks drain $3,000–$8,000/month from the average service business.

Want to see which ones are hitting you the hardest?

Take the Free Revenue Leak Quiz (2 Min)

That’s it for this week.
